diesel timing, intake through the exhaust

Hi folks, I have a ford 5550 4cyl diesel that somehow I've manage to make it intake through the exhaust manifold. I have taken apart 3 times now and set timing gears to so all the punch marks line up, yet when i put it back together and crank it, it sucks in (through the exhaust mainfold) when the exhaust valves open on all 4 cyls. I get no air movement on the intake manifold either way.the drive key on the camshaft is intact. This all started after I replaced a head gasket. I'm LOST!!!! Any help would be appreciated...thnks
