Most likely the head gasket has gone between two cylinders.
When cold crank it slowly may give indication that compression is down on a couple of cylinders.
It could be injection trouble, but start on the simple things like checking compression, then move on to injector checks if necessary. Static checks are better initially, just in case the piston is in two halves or things can come apart if badly out of balance.
