There's not going to be an easy and permanent fix if you can't find the parts needed.
I know you want to keep it original, but maybe there is a chance you could find a very low ratio newer rear end that the brakes and wheels could be adapted to. That would give something to work with, a better design. But it's probably a closed drive shaft, another obstacle...
Or I'm thinking cut the center out of the drum, machine a new taper hub and bolt the old drum back on the new hub. But without seeing it hard to say if that would be practical. Then you still have the less than perfect axle to deal with.
The axle could possibly be turned to clean up, the key way oversized, the new hub made undersize to fit.
Like I said, no easy fix. I was afraid this day would come...
