1942 D6 Cat Dozer

I've been helping my brother-in-law get an ancient dozer running. Today, we got the pony motor running, got fuel to the injectors and cranked the engine for about 10 minutes off and on. Lots of black smoke, but no start. What do I do next? Could the pony be running too slow? How do I check to see if there is any compression? The injectors have some kind of soft sealer around them. How do you reinstall an injector if removed? Can you tell anything by taking the valve covers off? Thanks
