Sounds like there's a problem with one of the shifter forks. Take the cover off the transmission, the shifter comes with it. Then examine the shifter forks, might be something simple, but I would guess your fork is busted. If that is the case, you'll have to either get it welded back together, if the pieces are there, or get one from a salvage yard. When it comes time to put the cover back on, make sure none of the gears are engaged (transmission in neutral), then set the shifter in neutral (the notches in the shifter rails line up) and carefully set it down on the transmission case. Check all 4 gears by hand before you start the engine.
