My 250 has low hours and has always ran great. I pulled it out of the barn last week and it sounded like it was running on two cylinders.
So I changed the fuel filters and bled the lines
and it still sounds bad and as you give it full throttle it puts out black smoke which it never did before. Any help would be great,As I don't know a bunch about diesels. Thanks Scott

Did the mice happen to plug up the air intake? It's worth a look....

Hi,
Before removing the injectors;
There should be a filter on top of the tap in the fuel tank. Make sure you have an adequate flow of fuel to the lift pum and that fuel is being pumped by the lift pump. Check your air filter and hose to the inlet manifold. A collapsed hose will cause all sorts of problems.
If everything appears to be OK slacken the injector nuts one at a time. The one that cuses the engine the least difficulty will point to where the problems and the one which will probably stall the engine is the one that is working well.
Please let us know what you find.

I would look at the injectors. They may not be atomizing the fuel. The pump would be the second place to look. The black smoke makes it obvious a fuel issue, expecially if there is a power loss and missing.
