How difficult will it be to change a #25 combine from a sack/bag platform to a bin/hopper with an auger for unloading? What are the chances of finding a bin & auger assembly ?

I don't know for certain but would assume a 25a with a bagger/sacker would be much more collectable than a regular old bin setup. If I owned a bagger/sacker 25a in operable condition, i'd be inclined to keep it original.

Is it possible for you to sell this one to a collector and find one already setup?

Aside from your question, please post a pic of this unit. I would like to see one.

Run some want ads and check out the combine and JD forums here too. You'll probably have to save another one from the scrap guy and buy it for parts you need. adeptr.com (parts then state)
