TO-20 Instantly Overheating

I have a T0-20. The exhaust manifold gets extremely hot even after only about 30 seconds of running. I used the tractor with a bush hog for two summers. By the end of several hours of mowing you could tell the tractor would begin to overheat. This got gradually worse over time. I replaced the carb and re-timed the tractor according to an IT manual. The engine seems to run reasonably smooth. I don't think its the coolant system because it now overheats so quickly. I removed the rocker cover--no valves are stuck. I am considering buying a new distributor. Is it more likely a cracked head, blown head gasket, cracked block? Any opinions?

What do you mean by "extremely hot"? Is it glowing red? It will get hot because there is no coolant running through it so it isn't due to any component of the cooling system. Besides, it take a while to heat the water up. On my TO-30 you can get burned really fast after you start up but all uncooled exhaust manifolds that I am familiar with are like that.

AS the other reply said, check the water temperature that is only way to see if it is overheating, not by the smell of it or that it feels hot, it can smell hot if something gets onto the manifold in the course of its work, and the manifold which has exhaust gasses running through it will always seem very hot. You could check timing again though if it was out that would make it hot or if it was running on a weak mixture, like drawing air through a damaged gasket or even just the carb off tune, but usually all this would show up as short of power..See how you go.

If it has a muffler it maybe obstructed. Feel of the exhaust and try to judge weather its comming out good. Just an idea. Could also be a bad thermostat.

Yeah but if the muffler was obstucted he would have power loss and if it was thermostat it would show up with water temp check and surely it would not be instantaneous...Just one other thing I thought of that we had a couple of times...the water pump...it had a broken shaft between the bearings, so the fan and pulley were turning but not turning the impellor so it was not pumpng water around and that heats up pretty rapid if there is no circulation.
