H Brakes

Puttin' new brakes on my '48 H. Got L/H side all together and adjusted to get 1.5" free play. Put R/H side together and tried to adjust. Ran clevis part of adjuster all the way into spring and ended up with a little more than 3" free play. This can't be right! Can it?! Anybody got a suggestion for me? New bands are installed as the old ones I removed. Brake drums are both 9" in diamater. All parts were kept on the side I removed them from. Should I adjust the left side to match the right? I think that'll be too much free-play?
