Like the others said, check timing, compression, also the injectors to see if any are clogged. Probably compression, I'd be willing to bet, from the sounds of things, maybe you are looking at an inframe. That Perkins 354 is one of the best engines of that size ever made, and it should be doing better for you than that. Plug it in if you can to keep it warm, fix it as you need to, but throw away that ether can. I saw what ether does to a 354 and it sure ain't pretty. I live in 35-below country and have had several diesels and never use it in any of them.
