H Belt pulley seal replacement

I have our 1950 H apart for some transmission work, and I'm going to replace the seal and probably a bearing in the belt unit while everything is apart. I've tried to pull the belt shaft out before and replace the seal (figured it would be easy), but the shaft won't come out. I thought I would see more now that it's off, but I still have no hint how to get to the seal. My service manual doesn't go into details about disassembly, so if someone can't solve this mystery for me, I guess it's time to start unbolting stuff and see what happens, which makes me a little nervous. Doesn't seem like it should be this difficult though. What am I missing? Thanks
