Hi, check the glow plugs as they are wired in series and if one burns out the others will not work either. The other cause could be fuel injection pump timing. If for some reason someone has had the fuel injection pump off and did not re-install it properly. If the injection pump timing is to slow it causes hard starting, lots of smoke but no fire.
If it is timed to fast, it will cause the engine to kick back on the starter.
