Fiat Tractor 411R series

Hi, I have a Fiat 411R tractor, It is a 24 volt system using two 12 volt batterys..I went to start it as normal and smoke came out the starter motor, the engine turned over very slowly two turns at the same time...I stopped cranking the engine and after a few minutes i tried again and the same thing happened..I removed the two batterys and checked them both for charge, both were showing down a little so i charged them on my trickle charger,, After i put the batterys back in place, i tried to start the tractor but the same thing as above happened again...I am wondering two things, does it sound like i need to replace the starter motor ( around the $650 mark here in AUSTRALIA) and 2nd question is what is involved to changing the 24 volt system to 12 volts...
 
There's a solenoid inside the housing on those I believe. It's right where the cable hooks to it and is removable. It might be available for replacement so you don't have to buy the entire starter. It went bad on my Fiat built. Mine wasn't available though. The starter shop where I took it said they thought they could get it then couldn't.
If that is what's wrong,you might be able to hook up an external solenoid and just run a new cable from that to the post on the starter. The way mine was built,that was an option anyway.
 
I would let a starter shop have a look at the starter before buying a new one. If they can't fix it they may have access to an aftermarket.

Changing to 12 volt would be challenging and expensive.
 
Pretty sure thats the same tractor as the 1250 Oliver Gas,a friend of mine that does a lot of work on Olivers says he thinks a couple Fiat cars used that engine and parts will interchange.He's supposed to get back to me as I want to change my 1250 over to 12V starting system.
 
I replaced mine with a gear reduction unit from a forklift. My fiat was already 12 volt, but I think you might be able to find a 24 volt gear reduction unit and not have to change things over. MUCH better starter than the original, and less than $250.
