If the clutch engages too quick when you let it out would you lengthen the rod to the pedal or shorten it? Sorry about my ignorance.
 
You generally need about one inch of free travel at the top. But I like the clutch to engage low enough that I can leave my heel on the floor. Makes backing up a lot smoother. Just turn it a few rounds and see what it does. Of course on a 6060 6080 Allis, you just adjust how high the clutch is from the floor. I make it the same as the brakes.If you have a powershift or quad-range JD the clutch is a hyd valve and don't need anything.
 
A too-quick engagement isn't something that can be fixed by free play adjustment. You want just enough free play to ensure the clutch can fully engage, but no more than that. Too little freeplay can result in slippage and shortened clutch life. Too much freeplay will prevent the clutch from disengaging and results in creep and gear clashing.

Some tractors, such as the Ford hundred series, have adjustable pedal height in addition to free play, and you might be able to move the engagement point to where it's easier to control. But you'll still be limited in how much you can move the pedal. Taking the Ford as an example, if you adjust the clutch pedal too low on a tractor with live PTO, you won't be able to disengage the PTO clutch.

A too-sudden engagement is generally the fault of the clutch disk or operator. If the springiness of the clutch plate is gone so it can't flex, you'll get a a sudden engagement. Some clutch plate designs, such as "button" clutches, are going to have a harsh engagement no matter what you do; it's up to the operator to learn how to smooth the engagement as much as possible.
 
MH Pony. It was grinding to put it into gear. I fixed by cutting the corner off the lever where it hits the engine casting so it would travel in further. I think I'll have to replace the clutch eventually.
