8N Backfiring

My 49 8N with front mount distributer starts easily but surges and backfires through the exhaust. I have converted it to 12 volts, installed new points, distributer cap, rotor button, condenser, 12 volt square coil, plugs, and plug wires, and rebuilt the carb. Compression is around 125 lbs on all cylinders.
Anyone have any ideas as to what to do next?

Recheck the firing order , 1-2-4-3, ccw.

Numbers are on the cap.

Did you check the advance weights and set the timing?

How far out is your main jet?

Couldn't believe I did that, but numbers 3 and 4 were wrong on the dist cap. I just changed them, It started again, still surging, and backfired only once in 5 minutes run time. I'll pull the dist tomorrow and check the timing. Thanks for the tip.
 
Dwight, have you tried disconnecting the governor rod from the throttle and using you fingers on the throttle to rev it up? This would eliminate the governor causing the surging. If it's not the governor and you don't find anything in the distributor, then I would go through the carburetor again.
 
Hard to tell without listening but surging can be associated with it running too lean. Try backing out the main jet about half a turn. Adjust while it is running. I do not see this associated with the back firing.
