IXB-3 Water in the Oil

I have a 1947 IXB-3 engine in my BF Avery model A. I am getting water in the oil and it doesn't take long to get there. Five minutes after a new head gasket. I do not get any oil in the coolant. I did use sealer on the head bolts and torqued to 35 ft lbs. I then drained the oil and coolant, put 4 qts of new oil and ran the engine squirting water into the water jacket opening on the lower left side. Not wanting to overheat it, I only ran if for a few minutes. No water in the oil after this. I was thinking that the water jacket my be cracked, but I'm not convinced now. I do have another head off a later model Hercules that had a water pump but the head has a considerable smaller combustion chamber. (higher compression for sure) I would like to try the different head but fear the higher compression might need a better cooling system. Any thoughts or experience with this little engine would be appreciated. I overhauled it last year and only drove it in a couple of parades. Bruce
