5 speed transmission

Ford 860- I need to replace the shifter shaft. I am wondering how much of the gears I need to remove to just get the shaft out. All I can find to read is
complete overhaul including shifter shaft. I was hoping the shifter shaft could come out before removing too many gears. Its my first time into one of
these.
 

Some more on this. From the rear left side you will see 3 welch plugs, the top two I don't think you would have a problem leaving them out as the fluid for the trans and hydraulics are lower than those 2 plugs. The lower one may let the transmission fluid leak into the hydraulic sump.

The hydraulic cover will need to be removed so pick your poison.

I did tell a poster sometime back the transmission would need to come apart. I was rebuilding the 5 speed, YMMV I would give it a shot.
 
It's been a few years now, but my recollection is that if you split at the rear of the transmission and remove the upper (main?) shaft you could get the shifter out. The shift fork shafts have to come out and they are removed thru the rear of the transmission after removing welsh plugs.
