8N distributor problems

Hey Guys, I heard this is where to get some answers.
I'm working on an early 50s 8n with side mount distributor and 12v conversion. The tractor will start and run but it isn't getting much (if any at all) spark to #2 and #3 cylinder, #4 is intermittent, which means #1 is doing almost all the work. The weird thing is that it runs much better when the distributor bolt is loose (when I set the timing and tighten that bolt, it will start to run rough as I snug the bolt down). I pulled the distributor and notice about 1/4 inch of thrust slop in the shaft within the distributor body. I also noticed wear marks on the under side of the cap where the rotor is coming up too far.
Is there a bushing replacement part or other fix or am I looking at buying a new $250 distributor?

There is a bushing in the distributor (8N12120) and a thrust
washer. (B4A12179A) Part numbers are from the CNH website.
If a whole distributor is needed for some reason, I would
look for a good used one before buying new.
