HD3 Allis slow to hit on all cylinders

Just returned from northern Minnesota where I worked on my '65 HD3 Allis crawler. Several weeks ago I finally replaced the starter drive without problems. Curious about one fine point concerning engine warm up. It seems to take awhile to hit on all cylinders. Usually takes about 5 minutes to hit on all 4 cylinders. After completely warmed to about 170 degrees it purrs. Question is why it takes time to hit on all cylinders? Just curious! Any and all comments are welcome.

For a diesel to be take a while to hit on all cylinders,sound like bad injectors,or low compression on one or more cylinders.
