DC Clutch Problem

i have a 49 DC4 new to me a couple of months ago - always ran good and clutch worked normally but no brakes. Finally got to replace brakes and was looking forward to driving in parade mid October but all of a sudden clutch does not release properly. Made no changes to clutch adjustment except tightened belt pulley brake slightly. Can't put in gear without grind. Feels like clutch lever travel may be less from disengaged to engaged - but again no conscious changes.

To fix, I went in and backed off pressure plate til I could engage transmission without grinding. Went 2 notches at a time - took 10 notches before I can engage trans but not clutch lever is now so loose that it falls freely between engaged and disengaged with no snap.

Trying to figure out what happened to clutch over the month it was not driven and trying to figure out how to fix.

Any help appreciated.
 
Thanks - You were correct - but now no pulley brake - spins all the time - but at least it shifts and drives like it used to.
